Shadow AI: Your Employees Are Already Using AI

Tackling shadow AI in the workplace with a structured approach.

According to the Microsoft Work Trend Index, 78% of employees already use AI tools. Often without management knowing. Marketing has ChatGPT write social media posts, sales generates draft emails, HR screens job applications with AI tools. One of my clients in mechanical engineering found 104 different AI tools in use across the company during an audit. This shadow AI is uncontrolled and legally risky. GDPR breaches can cost up to 4% of annual turnover. Breaches of the EU AI Act can cost up to 7%. On top of that there's a silent loss of knowledge: every prompt, every document is company knowledge leaking out unchecked.

Banning it doesn't work. Structuring it does.

  1. Take stock: Which tools are your teams already using?
  2. Assess the risk: ChatGPT for brainstorming is fine. HR tools handling applicant data are critical.
  3. Define quick wins: Which repetitive processes benefit most?
  4. Start your first AI prototype: Start small, learn fast. One process, measurable results.

Just rolling out CoPilot licences isn't an AI strategy. That's spray-and-pray. Real enablement starts when teams understand which processes are a good fit, and where AI doesn't make sense. And that only works if the initiative comes from employees themselves.
